Chapter 13. Closing the Project

13.7 Exercises

Exercise 1: Closing the Project – A Successful Implementation

Sunrise Solar Energy, a renewable energy company, initiated a project to expand its solar panel production line to meet growing market demand. The project involved designing and constructing a new production facility, procuring advanced equipment, and hiring additional staff. The project officially started on January 15, 2024, and was successfully completed on December 1, 2024, within the planned budget of $20 million and one week ahead of schedule.

During the project, the following activities were performed:

  • Construction Phase: The construction of the facility was completed on time, adhering to all environmental and safety standards.
  • Equipment Procurement and Installation: Advanced automated equipment was procured and installed successfully.
  • Training Programs: Newly hired employees completed a comprehensive training program, ensuring they were ready for operations.
  • Final Inspections: The inspection and acceptance committee approved the new facility, equipment, and processes.

After completing the implementation phase, the project entered the closeout phase. The following activities were planned for the closeout:

  • Documenting lessons learned.
  • Archiving all project documents.
  • Completing all pending payments.
  • Conducting a final meeting with stakeholders to close the project formally.
  • Disbanding the project team and reallocating resources.

Lessons Learned:

  1. Close collaboration with contractors ensured the construction phase met deadlines.
  2. Early procurement of equipment prevented delays caused by global supply chain issues.
  3. Conducting training parallel to the construction phase saved time and improved staff readiness.

Questions:

  1. Project Completion:
    • What specific activities must be completed during the closeout phase to ensure the project is formally closed?
    • Why is it important to document lessons learned, and how can these be used in future projects?
  2. Administrative Closure:
    • What steps should be taken to archive project documents, and why is this important?
    • How would you ensure all financial obligations, including pending payments, are finalized?
  3. Team Disbandment:
    • What considerations should the project manager keep in mind while disbanding the project team and reallocating resources?
    • Why is it beneficial to notify team members and their functional managers early about the project’s end?
  4. Stakeholder Meeting:
    • What key points should be discussed in the final stakeholder meeting?
    • How can feedback from stakeholders during the closeout phase contribute to organizational improvements?

Exercise 2: Addressing Challenges in Project Closeout

EcoFarm, a fictional agricultural technology company, completed a project to install a state-of-the-art irrigation system for a client, Green Fields, a large organic farming operation. The project included designing the irrigation system, installing equipment, and training Green Fields’ staff to operate the system. Although the system met quality standards, the project faced several challenges:

  • Delayed Equipment Delivery: Supply chain disruptions delayed the delivery of critical components by two weeks.
  • Budget Overruns: Unexpected regulatory changes required additional equipment testing, leading to a 10% budget increase.
  • Team Fatigue: The team worked overtime to recover from delays, resulting in decreased morale.
  • Lessons Learned: EcoFarm identified areas for improvement, such as diversifying suppliers and conducting more comprehensive risk assessments during planning.

During the closeout phase, EcoFarm’s project manager focused on the following:

  • Finalizing all financial settlements with suppliers and contractors.
  • Conducting a lessons learned workshop to identify improvements.
  • Ensuring all project documentation, including testing results and compliance reports, was archived.
  • Organizing a final meeting with Green Fields to review the project outcomes and discuss ongoing support for the irrigation system.

Questions:

  1. Challenges and Lessons Learned:
    • How should the project team address delays and budget overruns in the closeout phase?
    • What measures could EcoFarm take to improve risk management in future projects?
  2. Client Relationship:
    • How can the project manager ensure Green Fields is satisfied with the project outcomes during the final meeting?
    • What role does a well-documented benefits realization plan play in maintaining a strong client relationship post-project?
  3. Final Payments and Contract Closure:
    • Why is it essential to review all supplier and contractor performance before making final payments?
    • What steps should be taken if a contractor failed to meet their obligations under the contract?
  4. Team Debriefing:
    • Why is conducting a lessons learned workshop critical after project completion?
    • How can EcoFarm address team fatigue and morale issues for future projects?
